## How It Works

### Manual Process (Optional)

```bash
# 1. Create release docs
vim docs/releases/v0.0.30/features-overview.md  # ~150 lines
vim docs/releases/v0.0.30/release-notes.md      # ~400 lines
# 2. Run script locally (optional)
uv run python scripts/update_readme_release.py v0.0.30
# 3. Review and commit
git diff README.md
git add README.md docs/releases/v0.0.30/
git commit -m "docs: v0.0.30 release"
```

### Automated Process (GitHub Actions)

```bash
# 1. Create and commit release docs
git add docs/releases/v0.0.30/
git commit -m "docs: add v0.0.30 release documentation"
git push origin main
# 2. Tag release
git tag v0.0.30
git push origin v0.0.30
# 3. GitHub Actions automatically:
#    ✅ Verifies docs exist (fails if missing)
#    ✅ Runs update script
#    ✅ Creates PR with README changes
#    ✅ Labels: documentation, automated
# 4. Review PR and merge
#    ✅ Check changes look correct
#    ✅ Merge to complete release
# Done! README.md updated automatically
```

## Key Features

### 1. Documentation Verification

GitHub Actions **blocks the release** if docs are missing:

```
❌ Missing: docs/releases/v0.0.30/features-overview.md
❌ Missing: docs/releases/v0.0.30/release-notes.md
Workflow failed - create documentation before tagging
```

### 2. Automatic Archiving

Previous release automatically moved to "Previous Releases":

**Before:**
```markdown
## What's New in v0.0.29
...
```

**After:**
```markdown
## What's New in v0.0.30
...
## Previous Releases
**v0.0.29**
MCP Planning Mode - Agents plan without executing
...
[See full notes →](docs/releases/v0.0.29/release-notes.md)
```

### 3. Smart Change Detection

Only creates PR if changes detected:
- If README already updated → Skip
- If changes needed → Create PR

### 4. Detailed Summary

Each GitHub Actions run provides summary:

```markdown
## 📋 Release Documentation Automation Summary
**Release:** v0.0.30
✅ Documentation verification: PASSED
  - features-overview.md found
  - release-notes.md found
✅ README update: COMPLETED
  - Pull request #124 created for review
```

## Two Workflow Options

### Option 1: PR Workflow (Active, Recommended)

**File:** `.github/workflows/release-docs-automation.yml`

**Flow:**
```
Tag pushed → Verify docs → Update README → Create PR → You review & merge
```

**Benefits:**
- ✅ Human review before changes
- ✅ Safe (no direct main commits)
- ✅ Transparent (see changes in PR)
- ✅ Rollback-friendly (close PR)

**Use When:**
- Production releases
- Multiple team members
- Want review process

### Option 2: Auto-merge Workflow (Optional)

**File:** `.github/workflows/release-docs-automation-automerge.yml.disabled`

**Flow:**
```
Tag pushed → Verify docs → Update README → Auto-commit to main
```

**Benefits:**
- ✅ Fully automated (zero manual steps)
- ✅ Fast (immediate update)

**Use When:**
- Solo developer
- Personal projects
- Trust automation fully

**Activation:** Rename to remove `.disabled` extension

## Documentation Structure

### features-overview.md (~100-150 lines)

**Purpose:** Short, scannable announcement

**Content:**
```markdown
# vX.X.X Features Overview
## What's New
3-5 features with one-line descriptions and bullets
## New Configurations (N)
List with counts
## Quick Start Commands
Copy-paste examples
## When to Use / Migration
Decision guidance
```

**Style:**
- ✅ High-level benefits
- ✅ Action-oriented ("Prevents...", "Enables...")
- ✅ Quantify impact ("80% reduction")
- ❌ No implementation details

### release-notes.md (400+ lines)

**Purpose:** Complete technical documentation

**Content:**
```markdown
# Release Notes
## Overview
## What's New (full details)
## What Changed
## What Was Fixed
## New Configurations (detailed)
## Migration Guide
## Contributors
```

**Style:**
- ✅ Full technical depth
- ✅ Code examples
- ✅ Architecture details
- ✅ All bug fixes

## Benefits

### For Users
✅ Concise updates in main README
✅ Quick understanding of new features
✅ Clear links to detailed docs
✅ Historical releases archived

### For Developers
✅ Complete technical reference
✅ Implementation details preserved
✅ Migration guides
✅ Contributor attribution

### For Maintainers
✅ Automated README updates
✅ Documentation verification
✅ Consistent structure
✅ Less manual work
✅ Reduced human error

## Metrics

**Before:**
- ❌ Manual README updates
- ❌ Inconsistent documentation
- ❌ Features-overview too long (415 lines)
- ❌ No verification process

**After:**
- ✅ Automated README updates via GitHub Actions
- ✅ Consistent 2-tier structure
- ✅ Features-overview optimized (140 lines)
- ✅ Automatic verification on tag push
- ✅ Previous releases auto-archived
- ✅ PR-based review process

## Testing

### Already Tested

✅ Script works on v0.0.29 documentation
✅ Features-overview.md trimmed successfully
✅ GitHub Actions workflow syntax validated
✅ Documentation structure verified

### To Test (Next Release)

When v0.0.30 releases:
1. Create features-overview.md and release-notes.md
2. Tag v0.0.30
3. Watch GitHub Actions create PR
4. Verify README.md changes in PR
5. Merge and confirm

## Quick Reference

### For Next Release (v0.0.30)

**Manual Approach:**
```bash
python scripts/update_readme_release.py v0.0.30
git diff README.md  # Review changes
git commit -am "docs: update README for v0.0.30"
```

**Automated Approach (Recommended):**
```bash
# Just create docs and tag:
git add docs/releases/v0.0.30/
git commit -m "docs: add v0.0.30 release documentation"
git push origin main
git tag v0.0.30
git push origin v0.0.30
# GitHub Actions handles the rest!
```

### Troubleshooting

**Workflow doesn't trigger:**
- Check tag format: `v*.*.*`
- Verify tag pushed: `git push origin v0.0.30`

**Docs verification fails:**
- Create required files before tagging
- features-overview.md must exist
- release-notes.md must exist

**PR creation fails:**
- Check GitHub token permissions
- Verify branch doesn't already exist
